What's inside

By the end of this meeting, we understand why this person is leaving and what we should change or keep, in a form we can compare across leavers. The full agenda is drawn to scale above: every block has its own timer when you run it live.

How to run it

  1. 1Schedule it in the last week or two, run by HR or someone outside the person's reporting line.
  2. 2Ask the same questions in the same order every time; that's what makes the answers comparable.
  3. 3Listen and take notes. Don't argue with or explain away what you hear.
  4. 4Each quarter, roll the summaries up into themes and share the top three with leadership, without names.

Questions people ask

What questions are asked in an exit interview?
Why did you start looking? What tipped the decision? What was the role really like? How was the support from your manager and team? Did you see a future here? What should we keep? Would you come back?
Who should conduct an exit interview?
HR or someone outside the employee's reporting line. People are more candid when they're not talking to the manager they're leaving.
What do you do with exit interview results?
Look for patterns, not single answers. Roll interviews up each quarter into the top themes and act on them.
