How to run it

  1. 1Name the decision, the deadline and who decides before collecting anything.
  2. 2Collect options and criteria from phones, then let everyone weight the criteria with five dots.
  3. 3Agree what a low and a high score means, then score each option with an anonymous vote and reveal the results together.
  4. 4Talk about split votes before deciding. For a full weighted matrix, score each option against each criterion and multiply by the dot weights afterwards.

Questions people ask

What is a decision matrix?
A table that lists options against the criteria that matter, scores each option on each criterion and adds up the results, so the choice is clear and explainable.
How does a weighted decision matrix work?
Give each criterion a weight, score every option on every criterion, multiply each score by its weight and add them up. The highest total wins, unless the discussion shows a criterion is missing.
Is a decision matrix better than a pros and cons list?
For choices with several options and several things that matter, yes. A pros and cons list is a good start; the matrix makes the trade-offs explicit and harder to argue about later.
