In short

DMAIC (define, measure, analyze, improve, control) is the five-phase method Six Sigma teams use to improve an existing process. This template runs a 60-minute tollgate review: evidence and questions per phase on a live board, a gate checklist, a pass, hold or stop vote, and actions with owners and the next gate date.

The agenda

By the end of this meeting, the sponsor has decided whether the project passes this gate, and open actions have owners and dates.

  1. +0′Charter recap: problem, goal, scopeTip: Read the problem and goal statements from the charter. If they've drifted, that's the first thing to discuss.5 minInfo
  2. +5′The belt presents this phase's resultsTip: Data first, conclusions second. Ten minutes is plenty if the board was shared beforehand.10 minInfo
  3. +15′Questions and evidence, phase by phaseTip: Reviewers add questions and risks under each phase from their phones. Earlier phases count too: a weak baseline undermines every later result.12 minBrainstorm
  4. +27′The gate checklist for this phaseTip: Dot-vote the biggest concerns first. Typical gate questions: Define, is the problem in numbers? Measure, do we trust the data? Analyze, are causes proven, not assumed? Improve, did the pilot beat the baseline? Control, does the process owner accept the control plan?15 minDiscuss
  5. +42′Tollgate decisionShould this project pass the gate?Tip: The sponsor makes the call; the vote shows where the room stands.5 minVote

How to run it

  1. 1Share the board a day ahead with the belt's evidence already in each phase column.
  2. 2Let the belt present, then collect questions from every reviewer's phone. Juniors raise data concerns more easily this way.
  3. 3Dot-vote the biggest concerns and walk the gate checklist for the current phase.
  4. 4Take the tollgate vote, record the sponsor's decision and set the next gate date. The summary keeps the decision on record.

Questions people ask

What is DMAIC?
A data-driven improvement cycle from Six Sigma: Define the problem, Measure the current process, Analyze the root causes, Improve the process and Control it so the gains last.
What is a DMAIC tollgate review?
A checkpoint at the end of each phase where the sponsor and reviewers check the evidence and decide whether the project moves on, needs more work or stops.
What happens in each phase of DMAIC?
Define sets the problem, goal and scope. Measure sets a trusted baseline. Analyze proves the root causes. Improve tests and implements solutions. Control hands over a plan that keeps the gains.
