  1. 1Gather last year's results and fill in the numbers slide before the session. Use placeholders where you don't have them.
  2. 2Run the SWOT on the board with silent adding first, then dot-vote so the loudest voices don't set the agenda.
  3. 3Pair top strengths with top opportunities to make candidate priorities, then vote on phones.
  4. 4Agree three priorities and draft one objective and three key results for each. Outcomes, not tasks.
