In short

OKRs (objectives and key results) pair an ambitious qualitative objective with two to four measurable results. This 90-minute session grades last cycle's key results from 0.0 to 1.0, collects lessons, drafts and dot-votes new objectives, writes measurable key results and ends with a team confidence vote, owners and a lock date.

What's inside

The agenda

By the end of this meeting, last cycle is graded with lessons, and next cycle has two to four objectives with measurable key results, owners and a lock date.

  2. +4′How we scored last cycle's key resultsTip: Owners post scores before the meeting, 0.0 to 1.0. For ambitious OKRs around 0.7 is a good result; straight 1.0s usually mean the goals were too safe.8 minInfo
  3. +12′Grades, lessons and candidate objectivesTip: Ten minutes looking back (grades and lessons), ten looking forward (objectives, key results, risks). Anyone can add a key result under any objective.20 minBrainstorm
  4. +32′What did last cycle teach us?Tip: Focus on the lowest and highest scores. Ask what we'd change in how we set goals, not only in how we worked.12 minDiscuss
  5. +44′Dot-vote the candidate objectivesTip: Three dots each. Two to four objectives is plenty for one cycle.6 minDiscuss
  6. +50′Two to four key results per objectiveTip: Outcomes, not tasks. 'Launch the help center' is a task; 'cut support tickets per customer from 1.4 to 1.0' is a key result. Every KR needs a starting number.16 minDiscuss
  7. +66′Confidence in the draftHow likely are we to reach 0.7 on these OKRs?Tip: If most say 'likely', the set may not be ambitious enough. If most say 'unlikely', cut an objective.6 minVote

  9. +84′Check-in rhythm for the cycleTip: Agree a short weekly or fortnightly confidence check. Agendiq's follow-up keeps the KRs in front of the next meeting.6 minWrap-up

How to run it

  1. 1Ask owners to score last cycle's key results before the meeting so the session isn't spent on arithmetic.
  2. 2Use the left half of the board to look back and the right half to plan. Everyone posts from their phone, so team leads don't dominate.
  3. 3Dot-vote the objectives, then write measurable key results with a starting number for each.
  4. 4Take a confidence vote on the draft and adjust. This board goes further than a plain OKR planning and grading agenda by keeping grades, lessons and drafts in one place.

Questions people ask

What are some good OKR examples?
Objective: 'New customers succeed in their first week.' Key results: cut time to first login from 5 days to 2; raise week-one activation from 40% to 60%; halve onboarding tickets. These numbers are placeholders; replace them with your own.
How do you run an OKR planning meeting?
Grade and learn from last cycle first, then draft a few objectives, write measurable key results for each, check confidence and agree owners and a lock date.
How are OKRs graded?
Each key result gets a score from 0.0 to 1.0 based on progress to its target. For ambitious OKRs, around 0.7 is usually treated as a good outcome.
