Hoshin kanri is a lean strategy method that links a few long-term breakthrough objectives to annual objectives, improvement priorities, metrics and owners, usually on an X-matrix. This two-hour session builds the matrix on a live board, narrows it to three to five annual objectives and sets up catchball with each team.

How to run it

  1. 1Bring last year's results so the team starts from facts, not memories.
  2. 2Fill the five areas left to right from phones, then check every item links to one on its left.
  3. 3Dot-vote down to three to five annual objectives, and give each priority one owner and a metric with a baseline.
  4. 4Agree catchball: who takes the draft to which team and when it comes back. Then review the matrix monthly.

What is hoshin kanri?
A strategy deployment method from Japanese quality management. Leaders pick a few breakthrough goals and cascade them into annual objectives, projects, metrics and owners, then review progress monthly.
What is an X-matrix?
A one-page hoshin kanri chart that links long-term breakthroughs, annual objectives, improvement priorities, metrics and owners, so you can see that every project serves a goal.
What is catchball in hoshin kanri?
The back-and-forth where leaders share the draft plan with their teams, teams say what's realistic and suggest changes, and the plan comes back adjusted before it's locked.
