In short

The Last Planner System is a lean construction method where the people who direct the work plan it together: pull planning to milestones, a look-ahead to clear constraints, and weekly commitments measured by percent plan complete (PPC). This board runs the weekly work plan meeting in 60 minutes with constraints, misses and commitments in view.

What's inside

The agenda

By the end of this meeting, each trade has reliable commitments for next week, constraints have owners, and we know why last week's misses happened.

  2. +5′Last week's PPC and reasons for missesTip: PPC (percent plan complete) is commitments completed divided by commitments made. Each miss gets one reason: design, materials, labor, prerequisite work, equipment, weather. Look for patterns over weeks.8 minFollow-up
  3. +13′Ready work, constraints and missesTip: Each foreman posts from their phone: work ready for next week, constraints blocking work in the look-ahead, and reasons for last week's misses.12 minBrainstorm
  4. +25′Clear the constraints in the look-aheadTip: Each constraint gets an owner and a date it'll be cleared: an RFI answered, materials delivered, an inspection booked. Work with an open constraint can't be committed.15 minDiscuss
  5. +40′Commit next week's work, trade by tradeTip: Last Planners promise only work they're confident is ready and within their crew's capacity. Move confirmed commitments to Committed. Negotiate clashes between trades here.12 minDecide

How to run it

  1. 1Hold it at the same time each week with the foremen who actually direct the work: the Last Planners.
  2. 2Start with last week's PPC and one reason per miss, so the team learns rather than blames.
  3. 3Collect ready work, constraints and misses from phones, then clear constraints with owners and dates.
  4. 4Commit only constraint-free work within capacity. This board goes beyond a plain weekly work planning agenda by keeping constraints, misses and commitments visible week to week.

Questions people ask

What is the Last Planner System?
A production planning system for construction developed by Glenn Ballard and Greg Howell. It links milestone pull planning, a look-ahead plan, weekly work plans and learning from missed commitments.
What is pull planning?
Planning backwards from a milestone: the trades agree which work must be finished, by whom, for the next task to start, so each hand-off is requested by the trade that needs it.
What is a look-ahead schedule?
A short-range plan, often three to six weeks, used to spot and clear constraints (design, materials, access, inspections) before work is due to start.
What is PPC in Last Planner?
Percent plan complete: the share of last week's commitments that were fully completed. Teams track it weekly along with the reasons for misses.
